Playbook: how to build a $5M/year pickup and delivery business

$5 million a year in online orders sounds like a big-brand number. Broken into daily orders and a handful of levers, it becomes a plan. Here’s what it takes.

Start with the math

Every number in this playbook is an illustrative example, so swap in your own. But the shape of the math is the same for every store:

StepIllustrative math
Yearly goal$5,000,000 in online pickup and delivery orders
Per day$5,000,000 ÷ 365 ≈ $13,700
Orders per dayAt a $60 average order: $13,700 ÷ $60 ≈ 230 orders
Orders per year230 × 365 ≈ 84,000 orders
Active customersIf a typical customer orders twice a month: 84,000 ÷ 24 ≈ 3,500 customers

Seen this way, the goal isn’t “$5 million.” It’s roughly 3,500 customers who order twice a month at $60. That’s a number you can build toward one neighborhood at a time.

The five levers

Online revenue is the product of a few numbers multiplied together:

Revenue = traffic × conversion × order value × frequencyOperations sits underneath all four. If orders aren’t fast and accurate, every other lever leaks.

Because the levers multiply, modest gains add up fast. In an illustrative example, 20% more traffic, plus 10% better conversion, a 10% bigger average order and 10% more frequent orders adds up to about 60% more revenue (1.2 × 1.1 × 1.1 × 1.1 ≈ 1.6), without any single heroic change.

1. Traffic: get found by the right shoppers

Cannabis businesses face heavy restrictions on paid ads, so most new online customers come from search, maps and word of mouth.

  • Own your Google Business Profile. Accurate hours, real photos, a link straight to your menu and steady reviews. See listings management.
  • Put your menu on your own domain, so every product can rank. Our guide on embedded menus and SEO explains why this matters.
  • Build local pages for each neighborhood you serve, with real details about pickup and delivery there.
  • Earn reviews consistently by asking every customer after every order. Here’s how to do it without breaking the rules.

2. Conversion: make ordering effortless

Traffic only matters if visitors turn into orders. Every extra tap, slow page or out-of-stock surprise costs you sales.

  • A menu that’s always right, synced with your POS, so shoppers never order something you don’t have.
  • Filters people actually use: effect, potency, category, brand and price.
  • A short checkout with age and limit checks built in, and pickup or delivery in one flow.
  • Speed on mobile, where most of your shoppers are.

See how a live online menu handles this.

3. Order value: grow every basket

  • Smart suggestions at checkout, like papers with flower or a matching edible. See smart upsells.
  • Bundles that feel like a deal but raise the order total.
  • Delivery minimums where you offer delivery, set to cover your costs.
  • Free-delivery thresholds just above your typical order, so shoppers add one more item.

4. Frequency: bring customers back sooner

In the illustrative math above, frequency is what turns 3,500 customers into 84,000 orders. It’s also the cheapest lever, because you’ve already paid to win these customers.

  • Loyalty that rewards the next visit. See our loyalty program guide.
  • Automated texts and emails for restocks, new drops, birthdays and win-backs, sent with consent. See SMS & email.
  • A branded app with two-tap reorders and push notifications. See the app.
  • A great first order. Fast, friendly, accurate service is the best retention tool there is.

5. Operations: deliver on the promise

About 230 orders a day means fulfillment has to run like clockwork.

  • Pickup windows that spread demand across the day and match staffing. See express pickup.
  • An express pickup lane so pre-ordered customers are in and out in minutes.
  • Delivery zones, minimums and scheduled windows that keep routes dense, where delivery is legal under your license and local rules. See delivery.
  • Clear roles for packing, ID checks and handoff, with compliance checks on every order.

Not sure whether to add delivery yet? Read pickup vs. delivery first.

Growth doesn’t come from one big launch. It comes from a system that gets a little better every week.

A phased roadmap

PhaseFocusWhat to do
Months 0–3FoundationsMenu on your own domain, Google profile cleanup, express pickup, review requests.
Months 3–6RetentionLoyalty program, automated texts and email, branded app, first holiday campaigns.
Months 6–12ExpansionLocal SEO pages, bundles and upsells, delivery where legal, pickup windows tuned to demand.
Year 2+ScaleNew neighborhoods or locations, tiered loyalty, deeper reporting on every channel.

Measure the same few numbers every month: online orders per day, conversion rate, average order value, repeat rate and fulfillment time. When one stalls, that’s the lever to work on next.
